How to get a local experience as a tourist?

I have spontaneously booked a flight to Uzbekistan on april 21st and am planning to spend 10 days. I have been traveling in SE Asia for 3 months and want to get a less touristy, more authentic experience to round my trip out. I am planning 2 days in Tashkent, 2 in Khiva, 3 in Bukhara, 3 in Samarkand. Totally flexible to adjust. In big on food and getting to know the people.

What is the best way to have an authentic experience? (e.g., Local guides, homestays). I looked at an 8 day guided tour package but it seemed too busy - how can I find local guides best for a shorter duration / day trip? Any events occurring during this time? Anyone also traveling in this area and interested in joining?

Also I understand Uzbekistan may be more about the history, architecture and cities - so what is the best nature excursion that is worth doing?
