Any advice on how to save any part of my snake plant? 😭

Looking for any advice on how to save any part of my snake plant :(

Long story short a friend gave me this snake plant about 9 months ago and I had probably only watered it only a handful of times since then. (I know I took the “they don’t need that much water too far) The leaves had no structure and couldn’t hold themselves up.

I thought it needed to be repotted to a bigger pot but when I dumped everything out I looked at the roots they were bone dry. I’m talking crisp not many whisps or anything and they were barely taking up half of the space in the same pot.

I decided to repot it in the same size (10.5 I think) and used Succulent soil + perlite. I def planted the stems deeper into the pot this time and think I might have packed the soil too tightly in the vain of trying to support the leaves. I watered it and put it in a spot where it gets more indirect sunlight. At first I thought things were looking up but now a lot of the leaves are mushy, collapsing and turning brown or yellow.

Any advice on what to do from here? I’ve never dealt with root rot before so I’m a bit new to the process. If there are any healthy stems should I try and re-pot into a smaller pot? Any reccos on soil?
