I spent months inside a law firm before writing a single line of code — here's what I learned about how lawyers actually work (and why most legal tech misses the point

I'm not a lawyer. I'm a builder. And when I decided to tackle the legal industry with AI, the most common advice I got was: "just learn the tech stack and ship something."

I ignored that advice. Instead, I spent weeks just watching. Sitting in on matter reviews. Reading through how attorneys document their time. Understanding what a "conflict check" actually means operationally — not theoretically.

What I found was that most legal professionals are drowning — not in cases — but in administrative overhead that has nothing to do with the law itself.

Time Tracking: Attorneys reconstruct their day from memory at 6pm. Billable hours get lost. Not because lawyers are lazy — because logging mid-task destroys focus. Contract Review A mid-size firm might review hundreds of contracts a month. The risk flags are often the same — unlimited liability, short notice windows, ambiguous IP clauses. Repetitive and high-stakes.
Conflict Checks Every new client intake requires screening against every existing matter. Done manually, it's a legal liability waiting to happen — and it almost always is manual. Deadline Chaos Court deadlines, filing windows, contract renewals — all living in different places. Missing one isn't a bad day. It's a malpractice claim.

What I learned about building for this space:

Legal language is load-bearing. Words mean specific things. "Matter" is not "case" is not "file." If your system uses the wrong term, attorneys won't trust it — full stop. Get the vocabulary right before you get the UI right.

The human-in-the-loop isn't optional — it's the product. Every AI output in a legal context needs a clear approval layer. Not because the AI is wrong. Because an attorney's signature is on the outcome. Design for accountability, not just accuracy.

Risk language matters more than feature counts. Lawyers think in risk. When I reframed my conflict check feature not as "a search tool" but as "liability prevention," adoption intent went up immediately in conversations. Same feature. Different frame.

AI confidence scores are a UX problem, not a model problem. When the model flags a clause as risky, attorneys want to know why — not just that it is. Building explainability into every AI output was the hardest and most important thing I did.

Don't automate judgment. Automate everything around judgment. AI shouldn't decide legal strategy. It should free up the hours that get wasted so the attorney can focus on the decisions only they can make.

I'm still deep in this build — and honestly the deeper I go, the more respect I have for the complexity of the problem. Legal operations is one of those spaces where the surface looks simple and the depth is enormous.

Stop building AI Agents before you've mastered your client's business language — you're setting yourself up to fail

I've talked to dozens of AI agencies in the past year. Most of them lead with the tech. They walk into a client meeting talking about LLMs, orchestration layers, vector databases, and multi-agent pipelines — and the client nods politely while understanding nothing.

Then the agents get built. And six weeks later, the client is unhappy. Not because the tech didn't work. Because it solved the wrong problem.

"The #1 reason AI agent projects fail isn't the model. It's that the agency never learned how the business actually speaks about its own operations."

Here's what I mean. Before you touch a single API, your agency needs to be fluent in your client's world. That means:

1**.Learn their vocabulary first.** Every industry has its own language — legal has "discovery" and "billable hours," logistics has "dwell time" and "load factor," finance has "AUM" and "drawdown." If you're building agents and you don't know these terms cold, you will misinterpret requirements and build the wrong thing.

2**.Map their workflows before automating them.** Spend the first two weeks just shadowing. Watch how decisions actually get made — not how leadership thinks they get made. The gap between those two things is where your agent will either add value or create chaos.

3**.Identify the "language of failure."** What does the business call a bad outcome? A missed SLA? A churn event? A compliance flag? If your agent can't report in the language of failure, no one will trust its outputs.

4**.Build a shared glossary before building anything else.** One document. Both sides sign off on it. Every term the agent will use — inputs, outputs, escalation triggers — defined in the client's own words. This single artifact will save you more rework than any technical architecture decision.

5**.Prototype with language, not code.** Before writing a line of automation, write out exactly what the agent will say, decide, and flag — in plain English. Walk your client through it like a script. If they say "that's not how we'd phrase it," you've just avoided a rebuild.

The agencies winning long-term contracts right now aren't the ones with the most sophisticated stacks. They're the ones whose agents feel native to the business — because the agency took the time to speak the client's language before they ever wrote a system prompt.

The tech is the easy part. Business fluency is the moat.

I built a multi-agent AI system for a mid-size law firm — here's what actually worked (and what didn't)

After a monthof building and iterating, our firm's AI pipeline is live across three practice areas. Sharing everything here because I wish this post had existed when we started.

The setup — four specialized agents, one orchestrator:

Research agent : Pulls case law, statutes, and precedents from Westlaw/LexisNexis via API. Summarizes relevance scores so attorneys can triage fast. Review agent: Cross-checks drafts against firm style guides, ethical rules (Model Rules of Professional Conduct), and conflict-of-interest databases.
Drafting agent: Generates first-draft contracts, motions, and memos from structured templates. Always flags jurisdiction-specific clauses for human review. **Client comms agent:**Drafts status update emails and answers routine intake questions. A paralegal approves before anything goes out — no exceptions.

What worked: Handoff prompts between agents with explicit "confidence scores." If the research agent flags <70% relevance, drafting pauses and escalates to a human. Saved our associates ~12 hrs/week on routine discovery work.

What didn't: We tried a fully autonomous loop for contract review. Catastrophic. The model hallucinated a clause in a commercial lease that nearly made it to signing. Human-in-the-loop at every output stage is non-negotiable in legal.

Stack: Claude (orchestration + drafting), custom retrieval layer, LangGraph for agent coordination, strict output schemas validated with Pydantic. All PII is redacted before hitting the API.
